Changing security providers is an operational handoff, not simply a purchasing decision. The transition can affect posts, schedules, keys, credentials, visitor procedures, alarm contacts, patrol routes, system access and incident reporting. A written plan keeps responsibility visible before the first shift.
1. Turn Problems Into Requirements
List what the change must solve. Instead of writing “improve communication,” define who must be notified, through which approved channel and in what order. Requirements should be observable in the service record.
2. Build a Current-State Inventory
Document:
- Posts, hours, patrol routes and relief expectations
- Property, tenant and emergency contacts
- Keys, cards, devices and other controlled property
- Visitor, contractor and after-hours procedures
- Current post orders, open issues and required reports
Mark what remains valid, what must change and who approves the replacement.
3. Control Access and Escalation
Assign one owner for each physical or digital access item. Record what is issued, who receives it, when it becomes active and when outgoing access is returned or disabled. Provide only the system access required for the assignment.
Before the first shift, walk through realistic situations such as an unexpected contractor, unsecured door, after-hours visitor or life-safety observation. Confirm the incoming team’s authority, notification order and reporting responsibility without creating a false emergency.
Property leadership should also identify who has operating authority during any overlap period and who signs off when the outgoing provider’s responsibilities officially end.
4. Verify the First Shift
Confirm the correct person arrived for the correct post, current instructions were available, property access worked and the first required report reached the right contact. Assign any exception to an owner and follow-up date.
5. Review Before Expanding
Compare the actual record with the agreed scope: coverage, site familiarity, patrol or desk activity, reporting, escalation and supervisor follow-through. If a portfolio-wide transition creates too much risk, start with one property, patrol route, difficult shift or approved backup assignment.
